Name the decision the buyer is trying to make and the date it needs to be made. Avoid treating a seller forecast as a buyer commitment.

Work backward
List only steps required to reach that decision: technical validation, business case, security review, procurement, and approval where applicable.

Use paired owners
Assign a customer and vendor owner for each step, with an artifact or observable exit criterion.

Review openly
At each check-in, update dates and blockers together. If the process changes, revise the plan instead of hiding slippage.
